Behind every playbook and framework are people making high-stakes decisions under crushing pressure. It's time we talked about what that actually feels like—and what it costs.

It is 12:38AM on an early Saturday morning.  Your phone buzzes on the nightstand.  A high-severity alert has fired in the SIEM for anomalous lateral movement, multiple hosts, and signatures that do not match anything routine.  The clock has started, and your first sprint must occur in the next 60 seconds.  In the span of one minute, you must decide whether this is a false positive or the beginning of a very bad weekend.  Your hands are steady.  Your mind is not.  

This is incident response.  Not the tidy flowcharts in a NIST framework.  Not the color-coded swim lanes in a tabletop exercise.  This is the real thing:  uncertain, fast, and deeply human.  Yet, for an industry that produces countless articles every year on tools, tactics, and technology, we spend almost no time talking about the people doing the work, what they experience, and what our organizations can do to support them better.

That silence is a problem.  The human element doesn’t just influence incident response, it often determines whether a response succeeds or fails.

The Pressure Cooker

Ask any experienced incident responder what a major incident feels like and they will undoubtedly reach for words that are too often omitted from security documentation: dread, tunnel vision, the strangle calm that descends when things get bad enough.  The physiological reality of high-stakes decision-making under time pressure is well understood in other professions in fields like emergency medicine and military operations.  Cortisol rises.  Working memory narrows.  The brain becomes biased toward familiar patterns even when the situation requires novel thinking.

Cybersecurity has been slow to acknowledge and address this head-on.  We assume that a smart analyst with a good playbook will perform consistently, regardless of conditions.  However, research on human performance in high-stress environments tells a different story.  Cognitive shortcuts multiply.  Confirmation bias strengthens and once you have formed a theory or hypothesis about what an attacker is doing, you become less likely to process evidence that contradicts it.  On top of this, fatigue, which sets in faster than most people realize, compounds every single one of these vulnerabilities.

There is also the weight of the consequences of your decisions.  Unlike a developer pushing a bug to production, an incident responder making a wrong call, such as isolating the wrong system, tipping off an attacker, missing a pivot point can mean millions of dollars in losses, customer trust eroded in a heartbeat, or critical infrastructure offline.  That kind of weight does not hover in the background.  It sits on your chest.

When Communication Breaks Down

One of the least discussed dynamics in incident response is how poorly communication degrades under stress and how little most organizations do to anticipate it.

In the early hours of a significant incident, you typically have a technical team (at least one) trying to understand what is happening, a management chain demanding status updates on a cadence that the technical team cannot sustain, a legal team asking questions that nobody has time to answer, and a communications function that may not have even been looped in yet.  Everyone is operating on different information, with different priorities, using different vocabularies, at different speeds.

The result is a communication environment that would be challenging even under normal conditions—but under stress, it becomes chaotic.  Important findings get lost in Slack threads.  Escalations get misread as blame.  A responder that needs thirty uninterrupted minutes to trace a kill chain gets pinged every four minutes for an executive update.  The coordination overhead of managing up consumes time and attention that should be direct toward the incident itself.

Organizations that handle the communication side of IR well typically designate a dedicated incident commander whose sole job is managing stakeholder communication, insulating the technical team from the noise and translating findings upwards in plain language. This separation of concerns is simple in principle and surprisingly rare in practice.

Teams that perform well in this environment do not do so by being smarter or calmer by nature.  They do so because they rehearsed the communication protocols before any incident occurred.  They know who owns what channel.  They have agreed-upon update cadences that do not require the technical team to stop working to draft a status email.  They have a shared vocabulary.  None of this happens automatically—it is built deliberately, in the quiet times between incidents.

The Myth of the Lone Hero

Cybersecurity has a mythology problem.  The archetype of the brilliant solo analyst—the one that sees what no one else sees, who works through the night and single-handedly contains a nation-state attack, is compelling in narrative terms and genuinely dangerous in operational ones.

When organizations rely on individual heroism, they are reinforcing single points of failure into their most critical processes.  The analyst who “owns” incident response becomes the only person who truly understands how it works, which means when they are unavailable, either on vacation, burned out, or simply asleep—the organization is exposed.  Institutional knowledge that should be documented and distributed lives instead in one person’s head.  

Beyond the operational risk, the hero mythology creates a cultural environment where asking for help reads as weakness, where admitting uncertainty feels like incompetence, and where the pressure to perform individually crowds out the kind of collaborative, documented, deliberate response that actually builds organizational resilience.  The best incident responders will tell you that their greatest asset is not their own skill; it is the quality of the team that surrounds them.

Burnout and the Aftermath Nobody Talks About

The incident is contained.  The all-clear is declared.  Leadership sends a congratulatory message.  Then, almost immediately, the organization moves on.  

For the responders, it is not that simple.  The adrenaline that sustained them through thirty-six hours of continuous work dissipates, leaving exhaustion in its place.  The decisions made under pressure and a large cone of uncertainty get replayed.  The things that went wrong—and something always goes wrong—become the subject of private reflection even if nobody raises them officially.  And then, often within a few days, the on-call rotation cycles back around and the possibility of doing it all again sits and waits at the edge of consciousness.

Cybersecurity has a well-documented burnout crisis that dates back almost 15 years.  Studies consistently show that security operations professionals experience higher rates of stress, anxiety, and job dissatisfaction than the broader technology workforce.  Incident response, which concentrates the most acute forms of that stress into compressed, unpredictable periods, is a significant driver.  Yet post-incident support for the human beings who just spent days managing a crisis remains the exception rather than the rule.  There is rarely a formal acknowledgement of what was asked of them.  There is almost never a structured conversation about how they are doing.

This is not just a welfare issue, although it should be treated as one.  It is also a performance and retention issue.  Burned-out analysts make more errors.  Burned-out teams lose institutional knowledge when people leave.  The cost of attrition in a field where experienced talent is already scarce is substantial…  and largely invisible in post-incident accounting.  

Building a Culture That Holds

None of what is being described is inevitable.  Organizations that take the human side of incident response seriously (and there are some) do things differently, and the differences are instructive.

They run blameless post-mortems.  The goal of a post-incident review should be to understand what happened and improve the system, not to assign fault to individuals who made the best decisions they could with imperfect information under time pressure.  When people fear blame, they stop being honest about what went wrong, and the organization loses the learning that post-mortems are intended to generate.  Psychological safety in the review process is not a soft cultural amenity.  It is what makes the process actually work.  

They invest in preparation that goes beyond technical drills. Tabletop exercises that include realistic communication pressure, ambiguous information, and genuine time constraints prepare teams for the psychological demands of real incidents in ways that purely technical rehearsals do not. Some organizations are beginning to incorporate stress inoculation techniques borrowed from high-performance domains—not to harden people into unfeeling machines, but to build the kind of practiced composure that allows clear thinking when the environment is actively working against it.

They treat on-call rotation design as a serious operational and human resources question.  Who is on-call, for how long, with what recovery time, and with what backup coverage are not minor scheduling details.  They are the structural conditions that determine whether your incident response capability is sustainable or slowly consuming itself.  

And they talk about the hard parts openly.  They acknowledge that incident response is difficult, that it takes a toll, and that the people doing it deserve recognition and support, not just when something goes catastrophically wrong, but routinely, as a statement of organizational values. 

The frameworks and playbooks and detection tools matter enormously.  Nobody is arguing otherwise.  But they are operated by human beings—fallible, pressured, exhausted human beings who are doing some of the most consequential and least visible work in any organization.

Getting better at incident response means getting better at supporting those people.  That is not a distraction from the technical work.  It is the foundation on which the technical work stands.
